# What a fractional CTO actually does for a founder-led service business

Most founders who ask me about a fractional CTO are not asking about technology. They are asking who is going to own the thing. Revenue is up, the tool count is up, somebody said "AI" in the board meeting, and nobody owns Tuesday.

So here is the plain version of what the seat does, written for the person who has to decide whether to pay for it.

## The one-sentence definition

A fractional CTO is a part-time, fully embedded technology leader. Part-time means you get a fixed slice of a senior person's week, not a full salary. Fully embedded means that person sits inside your leadership team, owns decisions, and is accountable for what happens after the decision. That second half is what separates the seat from advice.

## What the seat owns

- **Technology direction for one initiative at a time.** Not the whole company. One operating loop that touches profit: job margin, utilization, rework, time-to-bill, vendor cost, pricing visibility.
- **Build-versus-buy and vendor calls.** Somebody has to say no to the fourth dashboard tool and yes to fixing the handoff that made people want it.
- **Architecture and integration choices your team can run without me.** If the fix only works while I am in the room, it is not a fix.
- **AI with data boundaries.** What client information is allowed into which system, agreed before the first prompt.
- **Security, access, and governance at an operating level.** Who can see what, who can change what, and how you would know.
- **Adoption and measurement.** A baseline before we start, a number we are trying to move in 90 days, and a monthly brief that says whether it moved.

## What stays with your team

Your builders still build. Your operators still run the floor. Your implementation partners still implement. The fractional CTO owns decisions, orchestration, and outcomes, not keystrokes. ## How it differs from the alternatives

**A consultant** recommends and leaves. The recommendation can be excellent and still die in the handoff. I spent a decade as one, and I wrote about the limit in [AI Is Just a Consultant](https://robweidner.com/ai-is-just-a-consultant/).

**An outsourced engineering team** builds what you specify. It does not tell you the spec is wrong.

**A fractional CAIO** is the same job with a narrower title. AI-native technology ownership belongs inside the CTO seat, because the AI decision is never separate from the data, the vendors, and the workflow around it.

**A full-time CTO** is the right call when technology is the product. For a service business where technology serves the operation, a full seat is usually more executive than the problem needs.

## Signs you need one

- Revenue, activity, or software spend has grown faster than profit, and nobody can explain why.
- You have AI experiments, disconnected tools, or a technology initiative that stalled after the kickoff.
- Vendor decisions are being made by whoever answered the sales email.
- One result matters enough that you would change the workflow to get it, not just add a tool on top.
